MANAGING STRICTLY BY NUMBERS IS LIKE PAINTING BY NUMBERS Some things that you want to encourage will be quantifiable, and some will not. If you report on the quantitative goals and ignore the qualitative ones, you won’t get the qualitative goals, which may be the most important ones. Management purely by numbers is sort of like painting by numbers—it’s strictly for amateurs. At HP, the company wanted high earnings now and in the future. By focusing entirely on the numbers, HP got them now by sacrificing the future. Note that there were many numbers as well as more qualitative goals that would have helped: Was our competitive win rate increasing or declining? Was customer satisfaction rising or falling? What did our own engineers think of the products? By managing the organization as though it were a black box, some divisions at HP optimized the present at the expense of their downstream competitiveness. The company rewarded managers for achieving short-term objectives in a manner that was bad for the company. It would have been better to take into account the white box. The white box goes beyond the numbers and gets into how the organization produced the numbers. It penalizes managers who sacrifice the future for the short term and rewards those who invest in the future even if that investment cannot be easily measured. CLOSING THOUGHT It is easy to see that there are many ways for leaders to be misinterpreted. To get things right, you must recognize that anything you measure automatically creates a set of employee behaviors. Once you determine the result you want, you need to test the description of the result against the employee behaviors that the description will likely create. Otherwise, the side-effect behaviors may be worse than the situation you were trying to fix.

Now that we had a name, we had to have a trademark for the side of the shoe. It was 1971, and Ford had spent $2 million getting a trademark. We didn’t have $2 million, so I went by the graphic arts department at Portland State, and there was a woman there saying, ‘I don’t know how I’m going to get enough money for the dress for this prom,’ And I said, ‘I have a job for you.’ I paid her $2 an hour, and she spent 17 and a half hours. EVERYBODY SELLS Nerds might wish that distribution could be ignored and salesmen banished to another planet. All of us want to believe that we make up our own minds, that sales doesn’t work on us. But it’s not true. Everybody has a product to sell—no matter whether you’re an employee, a founder, or an investor. It’s true even if your company consists of just you and your computer. Look around. When I was growing up my dad would encourage my brother and me to fail. We would be sitting at the dinner table and he would ask, so what did you guys fail at this week? If we didn’t have something to contribute, he would be disappointed. When I did fail at something, he’d high-five me. What I didn’t realize at the time was that he was completely reframing my definition of failure at a young age. To me, failure means not trying; failure isn’t the outcome. If I have to look at myself in the mirror and say, I didn’t try that because I was scared, that is failure.

- Sara Blakely

The man who wavers in his decisions, shows that he is not sure of himself. He cannot lead others successfully.

Leading, not following We’ve been trained to follow. In fact, the very nature of training has following built right into it. We follow instructions. We follow the rules. We follow the leader. The challenge in a six-billion person world is that we don’t have a shortage of followers. Followers are easy to find, and the tools for compliance are more powerful (but less useful) than ever. Now the economy is demanding leaders. Human beings who can engage in what it really means to be a person—to forge connections, to see a path and to make a difference.

In a poor organization, on the other hand, people spend much of their time fighting organizational boundaries, infighting, and broken processes. They are not even clear on what their jobs are, so there is no way to know if they are getting the job done or not. In the miracle case that they work ridiculous hours and get the job done, they have no idea what it means for the company or their careers. To make it all much worse and rub salt in the wound, when they finally work up the courage to tell management how fucked-up their situation is, management denies there is a problem, then defends the status quo, then ignores the problem.
