Quoting from Chapter 2 of the Sayings Of Confucius, ‘At 30, I stood firm; at 40, I had no more doubts.’ Time has its role to play in one’s behavior and how one conducts himself in society. With the passage of time, we master our lives better and become more refined and polished, step by step. At the age of 30, one can overcome difficulties. By the age of 40, one has thorough appreciation of and insights into the world and becomes firmly self-assured without being carried away by all those irregularities in life.

If it’s about your mission, about spreading the faith, about seeing something happen, not only do you not care about credit, you actually want other people to take credit…There’s no record of Martin Luther King, Jr. or Gandhi whining about credit. Credit isn’t the point. Change is.

In 1973 when the Hong Kong stock market witnessed an unprecedented slump with the Hang Seng Index plunging by over 90% in a year, the Group built the New World Centre in Tsim Sha Tsui, Hong Kong through the acquisition of Holt’s Wharf. The plot is certainly sensational, but it hardly represents what actually happened. It is difficult to believe that the European emigrants by whom America has been populated took away with them all the virtues and left behind them all the vices of the races from which they had sprung; or that a few generations of residence on the other side of the Atlantic Ocean is sufficient to create an order of beings definitely superior in morals, in culture, and in humanity to their prototypes in Europe. Does that mean that we should never hire or promote an inexperienced manager who had not already learned to do what needs to be done in this assignment? The answer: it depends. In a start-up company where there are no processes in place to get things done, then everything that is done must be done by individual people–resources. In this circumstance, it would be risky to draft someone with no experience to do the job–because in the absence of processes that can guide people, experienced people need to lead. But in established companies where much of the guidance to employees is provided by processes, and is less dependent upon managers with detailed, hands-on experience, then it makes sense to hire or promote someone who needs to learn from experience.

- Cheng Yu-tung

The more you like yourself, the less you are like anyone else, which makes you unique.

- Walt Disney

You’ve probably heard about “first mover advantage”: if you’re the first entrant into a market, you can capture significant market share while competitors scramble to get started. But moving first is a tactic, not a goal. What really matters is generating cash flows in the future, so being the first mover doesn’t do you any good if someone else comes along and unseats you. It’s much better to be the last mover—that is, to make the last great development in a specific market and enjoy years or even decades of monopoly profits. The way to do that is to dominate a small niche and scale up from there, toward your ambitious long-term vision. In this one particular at least, business is like chess. Grandmaster José Raúl Capablanca put it well: to succeed, “you must study the endgame before everything else.

MANAGING STRICTLY BY NUMBERS IS LIKE PAINTING BY NUMBERS Some things that you want to encourage will be quantifiable, and some will not. If you report on the quantitative goals and ignore the qualitative ones, you won’t get the qualitative goals, which may be the most important ones. Management purely by numbers is sort of like painting by numbers—it’s strictly for amateurs. At HP, the company wanted high earnings now and in the future. By focusing entirely on the numbers, HP got them now by sacrificing the future. Note that there were many numbers as well as more qualitative goals that would have helped: Was our competitive win rate increasing or declining? Was customer satisfaction rising or falling? What did our own engineers think of the products? By managing the organization as though it were a black box, some divisions at HP optimized the present at the expense of their downstream competitiveness. The company rewarded managers for achieving short-term objectives in a manner that was bad for the company. It would have been better to take into account the white box. The white box goes beyond the numbers and gets into how the organization produced the numbers. It penalizes managers who sacrifice the future for the short term and rewards those who invest in the future even if that investment cannot be easily measured. CLOSING THOUGHT It is easy to see that there are many ways for leaders to be misinterpreted. To get things right, you must recognize that anything you measure automatically creates a set of employee behaviors. Once you determine the result you want, you need to test the description of the result against the employee behaviors that the description will likely create. Otherwise, the side-effect behaviors may be worse than the situation you were trying to fix.
