From the Renaissance and the Enlightenment to the mid-20th century, luck was something to be mastered, dominated, and controlled; everyone agreed that you should do what you could, not focus on what you couldn’t. Ralph Waldo Emerson captured this ethos when he wrote: “Shallow men believe in luck, believe in circumstances.… Strong men believe in cause and effect.

If you need 15 minutes in the sun to trigger a melanin response, 15 minutes is your MED for tanning. More than 15 minutes is redundant and will just result in burning and a forced break from the beach. During this forced break from the beach, let’s assume one week, someone else who heeded his natural 15-minute MED will be able to fit in four more tanning sessions. He is four shades darker, whereas you have returned to your pale pre-beach self.

I am a tightwad. That’s one of the main reasons I completed a long questionnaire for a crispy $1 bill. Why else would I spend two or three hours being personally interviewed by these authors? They paid me $100, $200, or $250. Oh, they made me another offer–to donate in my name the money I earned for my interview to my favorite charity. But I told them, I am my favorite charity.

I got my story, my dream, from America. The hero I had is Forrest Gump… I like that guy. I’ve been watching that movie about 10 times. Every time I get frustrated, I watch the movie. I watched the movie before I came here again to New York. I watched the movie again telling me that no matter whatever changed, you are you.

MANAGING STRICTLY BY NUMBERS IS LIKE PAINTING BY NUMBERS Some things that you want to encourage will be quantifiable, and some will not. If you report on the quantitative goals and ignore the qualitative ones, you won’t get the qualitative goals, which may be the most important ones. Management purely by numbers is sort of like painting by numbers—it’s strictly for amateurs. At HP, the company wanted high earnings now and in the future. By focusing entirely on the numbers, HP got them now by sacrificing the future. Note that there were many numbers as well as more qualitative goals that would have helped: Was our competitive win rate increasing or declining? Was customer satisfaction rising or falling? What did our own engineers think of the products? By managing the organization as though it were a black box, some divisions at HP optimized the present at the expense of their downstream competitiveness. The company rewarded managers for achieving short-term objectives in a manner that was bad for the company. It would have been better to take into account the white box. The white box goes beyond the numbers and gets into how the organization produced the numbers. It penalizes managers who sacrifice the future for the short term and rewards those who invest in the future even if that investment cannot be easily measured. CLOSING THOUGHT It is easy to see that there are many ways for leaders to be misinterpreted. To get things right, you must recognize that anything you measure automatically creates a set of employee behaviors. Once you determine the result you want, you need to test the description of the result against the employee behaviors that the description will likely create. Otherwise, the side-effect behaviors may be worse than the situation you were trying to fix.

We intend to focus all our attentions in the coming years on three core growth forces. These are: 1. The massive expansion of our considerable software expertise. After all, in our eyes, software is the “new wheel” of mankind and our industry. Processes with regard to mobility are becoming increasingly complex and more strongly interconnected. These processes need to be controlled and managed reliably, requiring ever greater amounts of software. In the future, practically nothing will move without software. 2. In the fields of technology relevant for us, we want to be regarded as a pioneering and leading technology partner – especially by our customers. 3. Finally, and above all, with our pioneering corporate culture we want to be the preferred employer for people who want to fully develop and expand their skills and abilities with us and make rapid progress.” “Continental has had a good start into 2015, thus confirming our expectations for the entire year.

If the executive lets the flow of events determine what he does, what he works on, and what he takes seriously, he will fritter himself away “operating.” He may be an excellent man. But he is certain to waste his knowledge and ability and to throw away what little effectiveness he might have achieved. What the executive needs are criteria which enable him to work on the truly important, that is, on contributions and results, even though the criteria are not found in the flow of events.

Let us learn our lessons. Never, never, never believe any war will be smooth and easy, or that anyone who embarks on that strange voyage can measure the tides and hurricanes he will encounter. The conquest was not achieved without one frightful convulsion of revolt. “In this year A.D. 61”, according to Tacitus, “a severe disaster was sustained in Britain.” Suetonius, the new governor, had engaged himself deeply in the West. He transferred the operational base of the Roman army to Chester. Because it was the centre of Druid resistance he prepared to attack “the populous island of Mona [Anglesey], which had become a refuge for fugitives, and he built a fleet of flat-bottomed vessels suitable for those shallow and shifting seas. The infantry crossed in the boats, the cavalry went over by fords: where the water was too deep the men swam alongside of their horses. The enemy lined the shore, a dense host of armed men, interspersed with women clad in black like the Furies, with their hair hanging down and holding torches in their hands. Round this were Druids.

There is tremendous stress these days on liking people, helping people, getting along with people, as qualifications for a manager. These alone are never enough. In every successful organization there is one boss who does not like people, who does not help them, and who does not get along with them. Cold, unpleasant, demanding, he often teaches and develops more men than anyone else. He commands more respect than the most likable man ever could. He demands exacting workmanship of himself as well as of his men. He sets high standards and expects that they will be lived up to. He considers only what is right and never who is right. And though often himself a man of brilliance, he never rates intellectual brilliance above integrity in others. The manager who lacks these qualities of character—no matter how likable, helpful, or amiable, no matter even how competent or brilliant—is a menace and should be adjudged “unfit to be a manager and a gentleman.

A definite view, by contrast, favors firm convictions. Instead of pursuing many-sided mediocrity and calling it “well-roundedness,” a definite person determines the one best thing to do and then does it. Instead of working tirelessly to make herself indistinguishable, she strives to be great at something substantive—to be a monopoly of one. This is not what young people do today, because everyone around them has long since lost faith in a definite world. No one gets into Stanford by excelling at just one thing, unless that thing happens to involve throwing or catching a leather ball.
