FOCUSING TOO MUCH ON THE NUMBERS In the second example, I managed the team to a set of numbers that did not fully capture what I wanted. I wanted a great product that customers would love with high quality and on time—in that order. Unfortunately, the metrics that I set did not capture those priorities. At a basic level, metrics are incentives. By measuring quality, features, and schedule and discussing them at every staff meeting, my people focused intensely on those metrics to the exclusion of other goals. The metrics did not describe the real goals and I distracted the team as a result. Interestingly, I see this same problem play out in many consumer Internet startups. I often see teams that maniacally focus on their metrics around customer acquisition and retention. This usually works well for customer acquisition, but not so well for retention. Why? For many products, metrics often describe the customer acquisition goal in enough detail to provide sufficient management guidance. In contrast, the metrics for customer retention do not provide enough color to be a complete management tool. As a result, many young companies overemphasize retention metrics and do not spend enough time going deep enough on the actual user experience. This generally results in a frantic numbers chase that does not end in a great product. It’s important to supplement a great product vision with a strong discipline around the metrics, but if you substitute metrics for product vision, you will not get what you want.

I think there’s plenty of room for blogs that exist to pay the blogger, or blogs that exist to turn a profit. That’s just not the kind of blog I’m writing, and I’m not the kind of blogger that could do that.

When Ford sells a car, a dealer isn’t allowed to take out the engine and put a different one in. When a newsstand sells the Washington Post, no one can go to the newsstand and pay them to rip out the classified section and put their own classified section in – if they could, they would do so.

For PayPal to work, we needed to attract a critical mass of at least a million users. Advertising was too ineffective to justify the cost. Prospective deals with big banks kept falling through. So we decided to pay people to sign up. We gave new customers $10 for joining, and we gave them $10 more every time they referred a friend. This got us hundreds of thousands of new customers and an exponential growth rate.

Any time a company grows as fast as Wal-Mart has, pockets of duplication are going to build up, and there will be areas of the business which we may no longer need. No boss or employee really likes to dwell on such matters; it’s only human nature not to want to have your job, or the jobs of the people who work for you, eliminated. But it is absolutely the responsibility of a company’s top management to be thinking about this issue all the time – to ensure the sound future for the overall company.

The moment a leader allows himself to become the primary reality people worry about, rather than reality being the primary reality, you have a recipe for mediocrity, or worse. I’ve come to believe that each of us has a personal calling that’s as unique as a fingerprint – and that the best way to succeed is to discover what you love and then find a way to offer it to others in the form of service, working hard, and also allowing the energy of the universe to lead you.

American Dream – and it says that you should graduate from high school, graduate from college, get married, find a job with good benefits, have sex with your spouse two times per week, buy a home with a mortgage, get a pet, go on vacation two times per year, have two kids, invest in mutual funds and IRAs, recycle when possible, and aim to retire early in your mid-fifties to early sixties, if you are lucky. Two metrics set the limits for effective distribution. The total net profit that you earn on average over the course of your relationship with a customer (Customer Lifetime Value, or CLV) must exceed the amount you spend on average to acquire a new customer (Customer Acquisition Cost, or CAC). In general, the higher the price of your product, the more you have to spend to make a sale—and the more it makes sense to spend it.

I loved to make people laugh in high school, and then I found I loved being on stage in front of people. I’m sure that’s some kind of ego trip or a way to overcome shyness. I was very kind of shy and reserved, so there’s a way to be on stage and be performing and balance your life out.

As it happened, we did extraordinarily well with our Newport Wal-Mart, and it wasn’t too long before the old Ben Franklin store I had run on Front Street had to close its doors. You can’t say we ran that guy – the landlord’s son – out of business. His customers were the ones who shut him down. They voted with their feet. Quite a few smaller stores have gone out of business during the time of Wal-Mart’s growth. Some people have tried to turn it into this big controversy, sort of a Save the Small-Town Merchants deal, like they were whales or whooping cranes of something that has the right to be protected…If you become a large-scale success it’s Katie bar the door. Suddenly, you make a very convenient villian because everybody seems to love shooting at who’s on top.

I said one time that it shouldn’t matter who counts to 30 for filling up retail prescriptions, and I caught a lot of grief for that, and probably rightfully so. But that wasn’t the point. The point is that putting pills in a bottle doesn’t change health outcomes. It doesn’t matter whether you get your pills at Walgreen or CVS or Kroger. The reality is: What happens with that process? Who is taking care of that patient? It’s not counting pills and sticking them in bottles. That doesn’t add any value.
