The moment a leader allows himself to become the primary reality people worry about, rather than reality being the primary reality, you have a recipe for mediocrity, or worse. This is one of the key reasons why less charismatic leaders often produce better long-term results than their more charismatic counterparts.

Converting a decision into action requires answering several distinct questions: Who has to know of this decision? What action has to be taken? Who is to take it? And what does the action have to be so that the people who have to do it can do it? The first and the last of these are too often overlooked—with dire results.

KNOWLEDGE will not attract money, unless it is organized, and intelligently directed, through practical PLANS OF ACTION, to the DEFINITE END of ac- cumulation of money. Lack of understanding of this fact has been the source of confusion to millions of people who falsely believe that knowledge is power. It is nothing of the sort! Knowledge is only potential power. It becomes power only when, and if, it is organized into definite plans of action, and directed to a definite end.

God knows your value; He sees your potential. You may not understand everything you are going through right now. But hold your head up high, knowing that God is in control and he has a great plan and purpose for your life. Your dreams may not have turned out exactly as you’d hoped, but the bible says that God’s ways are better and higher than our ways, even when everybody else rejects you, remember, God stands before you with His arms open wide. He always accepts you. He always confirms your value. God sees your two good moves! You are His prized possession. No matter what you go through in life, no matter how many disappointments you suffer, your value in God’s eyes always remains the same. You will always be the apple of His eye. FOCUSING TOO MUCH ON THE NUMBERS In the second example, I managed the team to a set of numbers that did not fully capture what I wanted. I wanted a great product that customers would love with high quality and on time—in that order. Unfortunately, the metrics that I set did not capture those priorities. At a basic level, metrics are incentives. By measuring quality, features, and schedule and discussing them at every staff meeting, my people focused intensely on those metrics to the exclusion of other goals. The metrics did not describe the real goals and I distracted the team as a result. Interestingly, I see this same problem play out in many consumer Internet startups. I often see teams that maniacally focus on their metrics around customer acquisition and retention. This usually works well for customer acquisition, but not so well for retention. Why? For many products, metrics often describe the customer acquisition goal in enough detail to provide sufficient management guidance. In contrast, the metrics for customer retention do not provide enough color to be a complete management tool. As a result, many young companies overemphasize retention metrics and do not spend enough time going deep enough on the actual user experience. This generally results in a frantic numbers chase that does not end in a great product. It’s important to supplement a great product vision with a strong discipline around the metrics, but if you substitute metrics for product vision, you will not get what you want.

Training is, quite simply, one of the highest-leverage activities a manager can perform. Consider for a moment the possibility of your putting on a series of four lectures for members of your department. Let’s count on three hours preparation for each hour of course time—twelve hours of work in total. Say that you have ten students in your class. Next year they will work a total of about twenty thousand hours for your organization. If your training efforts result in a 1 percent improvement in your subordinates’ performance, your company will gain the equivalent of two hundred hours of work as the result of the expenditure of your twelve hours.

The interview process takes twelve to fifteen hoursof your team’s time. This process is expensive for your team, so you should vet people in advance. A technique I use is to email the references and say, Rate this person one to ten. No one’s going to reply a five or a three by email; that means they hate the candidate. Call me is usually the response for a sub-seven rating. At the same time, nobody is going to reply with a ten. What you’re really looking for is a bunch of eights and nines. This is an exceptionally quick referencing system when you’re trying to triage a list.
